Production traces are becoming an optimization loop for AI agents
AWS AgentCore optimization now uses production traces to propose configuration changes, validate them offline and test them online. Agent improvement is becoming a governed promotion loop rather than manual prompt tweaking.

Prompt tuning is starting to look less like an artisanal editing exercise and more like a software optimization loop. AWS’s September 2026 AgentCore optimization guidance describes using production traces to identify weaknesses, propose configuration changes, validate them through offline batch evaluation, test candidates with online A/B experiments and promote the winner. The significant shift is governance: the system can learn from real usage without giving production traffic an uncontrolled path to rewrite its own behavior.
What changed
The workflow connects observability, evaluation and promotion. Production traces supply evidence about where the agent fails or underperforms. Candidate changes can target system prompts and related configuration rather than requiring a full application rewrite. Offline evaluations establish whether a candidate improves expected behavior on controlled cases, while online testing measures whether that improvement holds under real traffic. Promotion becomes an explicit decision rather than an automatic consequence of a model-generated suggestion.
Why it matters
Manual prompt iteration breaks down as agents accumulate tools, skills, policies and diverse workloads. A change that fixes one failure mode can create another. Production traces reveal which issues actually affect users, but copying a few problematic conversations into an ad hoc test is not enough. A governed optimization loop allows teams to turn recurring evidence into a controlled change pipeline with rollback and version history.
Architecture pattern
A safe optimization architecture needs four boundaries. First, collect production traces with privacy and retention controls. Second, separate proposal generation from approval so the optimizer cannot deploy its own recommendations. Third, run offline evaluations against versioned datasets before exposing changes to live traffic. Fourth, use scoped online experiments with clear success and stop criteria. Every promoted configuration should remain reproducible from the evidence that justified it.
Outborn product impact
Outborn AI can treat prompts, tool descriptions, routing rules and skill configuration as versioned optimization targets. AppKit can manage staged environments and promotion controls. Governance can require approval for high-risk agents and retain the evidence chain. Obsi Task can turn repeated failure clusters into owned improvement work when automation is not appropriate.
Implementation principles
- Use production traces to identify recurring failure patterns rather than optimizing from intuition.
- Version prompts, tool descriptions, routing rules and evaluation datasets together.
- Keep proposal generation separate from deployment authority.
- Require offline evaluation before any online experiment.
- Use bounded A/B tests with explicit success, cost and safety criteria.
- Preserve rollback to the last approved configuration.
- Apply stricter promotion policy to agents that affect money, customer outcomes or regulated processes.
What to watch
Agent optimization will increasingly become continuous. The governance question is whether continuous improvement remains controlled improvement. Platforms will need to prove which trace evidence led to which proposed change, how that change was tested and who or what authorized promotion.

A trace becomes an improvement instrument only after it is labeled
An agent span can show a tool timeout or excess model calls; it cannot alone say whether the resulting answer helped a customer. Correlate run traces with independently labeled outcomes before turning operational telemetry into prompt revisions.
Trial scenario
Sample successful and unsuccessful runs with the same task type. Identify whether failures begin with retrieval, tool parameters, retry decisions or user ambiguity; run a holdout evaluation after a fix.

Evidence for the operational claim
Track success under stable task mixes, corrections, tool errors, token cost and regression on safety cases.
